Belief-Strategy-Execution Loop

Create winning belief, exploit an advantage, then execute the plan

The loop begins by diagnosing whether the team feels defeated before competing. A leader then interrupts that atmosphere and establishes the belief that success remains possible. Belief alone is insufficient, so the team must identify a concrete advantage and build a strategy around it. In the 1980 NBA Finals example, Philadelphia was bigger, while the Lakers were smaller and quicker; Johnson's plan was to keep running. The strategy then has to be executed, and the leader who voices the confidence must model the action personally. Belief creates willingness to act, strategy provides the route, and execution produces the result. Each stage is necessary: optimism without a plan is empty, while a sound plan will fail if the team believes it is already beaten.

Core principles

  • 01Defeatist belief can lose before action begins
  • 02Positive belief creates a chance but does not guarantee a result
  • 03Strategy must explain how the team can win
  • 04Execution turns the chosen advantage into performance
  • 05Leaders must back confidence with action

How to run it

  1. 1

    Diagnose the mindset

Look for signs that the team has accepted defeat before acting. Name the emotional condition before discussing tactics.

Pro tip Watch posture and repeated assumptions, not only explicit statements.

  2. 2

    Reset the atmosphere

Use a credible intervention to interrupt fear and restore energy. Give the team a reason to re-engage with the challenge.

Pro tip Humour can loosen a frozen atmosphere when it is paired with serious intent.

Watch out A motivational gesture without follow-through will reduce credibility.

  3. 3

    Establish winning belief

State clearly that success remains possible and reinforce the belief until the team is prepared to compete. Avoid pretending that belief removes the difficulty.

  4. 4

    Find the usable advantage

Compare each side's strengths and locate the advantage your team can control. Base the strategy on that asymmetry.

Pro tip A disadvantage in one dimension may create an advantage in another.

  5. 5

    Turn advantage into strategy

Specify how the team will repeatedly use its advantage. Make the route to winning concrete enough for everyone to act on.

Pro tip Express the plan with a small number of repeatable actions.

Watch out Saying that the team will win is not a strategy.

  6. 6

    Execute and model

Carry out the plan under pressure and let the leader demonstrate the required standard. Review the result against the strategy rather than the confidence alone.

Watch out Failure to execute makes preparation and belief irrelevant.

In the wild

Winning without Kareem

After Kareem Abdul-Jabbar was ruled out of Game 6 of the 1980 NBA Finals, Johnson found his teammates expecting defeat. He changed the atmosphere, spent the flight building their belief, and proposed using the Lakers' speed against Philadelphia's size. He then backed the message with 42 points, 15 rebounds, and seven assists as the Lakers won.

The Lakers converted renewed belief and a speed-based strategy into a championship win.

Common mistakes

Confusing confidence with strategy

A declaration that the team will win must be followed by a credible explanation of how.

Failing to model the message

A leader who raises belief must back the words with visible action.

Is it for you?

Best for

It is best for teams facing a high-stakes challenge after losing a key asset or confronting a stronger opponent.

Not ideal for

It is not ideal when leaders use optimism to avoid preparation, strategic trade-offs, or execution.
